Certificate programme · The People-First Leader

Make the right people stay, and grow while they are with you.

Engagement, retention and wellbeing are not personal traits. They are outcomes of the context people work in: the design of their role, their environment, their team, and the moments in which they are seen or overlooked. You cannot coach your way out of a badly designed context. You can redesign it.

  • See what is really driving attrition, beyond what the exit interview tells you
  • Attract people who stay, rather than people who apply
  • Design the four contexts that decide whether your team flourishes or drains
  • Lead the internal change that makes all of this structural

Why this programme exists

You do not fix people. You redesign the context they work in.

Most talent and wellbeing programmes are built around the individual. Resilience training. Mindfulness sessions. Career frameworks. The quiet assumption is that the problem disappears once the person changes.

But engagement, retention and wellbeing are not traits of people. They are outcomes of the environment they work in, of how their role is designed, of their team, and of the moments in which they are seen or overlooked.

Across three courses you build a systematic approach: attracting the right people, creating the conditions in which they thrive, sustaining that over time, and leading the change needed to make any of it real. Everything in here comes from the behavioural science method SUE uses with organisations in over 45 countries.

What you will learn
Diagnose attrition beyond the survey Design the four contexts that determine wellbeing Build attraction that pulls in the right people Design selection that takes your own bias out Sustain high performance without burning people out Lead internal change that actually holds
What you get

Three courses. One complete people-first programme.

The courses build on each other. You start with the people you bring in, move on to the conditions they work in, and end with the change needed to make that structural.

Course one
The Behavioural Advantage in Talent Management
4 modules · 11 lessons · The full talent cycle, from job posting to departure

After this you build attraction and retention on what actually drives people, not on what they say in an exit interview.

Lesson 1: The missing layer in talent management. System 1 and System 2. Inside-out vs outside-in thinking. The SUE Influence Framework.
Lesson 2: Understanding what people really want. Jobs-to-be-Done for employees. Surface complaints vs underlying needs.
Lesson 3: The forces that shape employee behaviour. The full Influence Framework: Pains, Gains, Anxieties, Comforts.
Lesson 4: The thinking errors that sabotage your talent decisions. Fundamental Attribution Error, Halo Effect, Outcome Bias.
Lesson 5: Designing attraction that actually attracts. Job postings through all four forces in the Influence Framework.
Lesson 6: The psychology of selection decisions. Interviews as performance systems. WYSIATI, Peak-End Rule, Stereotype Threat.
Lesson 7: Designing selection for honest signals. Past behaviour, reducing asymmetry, reducing stereotype threat, structure against bias.
Lesson 8: Onboarding as behaviour activation. Belonging uncertainty, self-efficacy, honeymoon-hangover effect, the psychological contract.
Lesson 9: Culture is behaviour. Descriptive vs injunctive norms. Leaders as signal transmitters.
Lesson 10: Recognition that actually works. The overjustification effect. Self-Determination Theory. Recognition as a broadcast signal.
Lesson 11: How endings shape everything. The Peak-End Rule applied to exits. Departures as identity transitions.
Course two
Team Wellbeing and Employee Happiness
4 modules · 12 lessons · The conditions in which people perform sustainably

After this you design the four contexts that determine whether your people flourish or quietly burn out.

Lesson 1: Why wellbeing programmes built on individual willpower fail - and how team happiness is really a design problem.
Lesson 2: How to spot the subtle patterns that are quietly draining energy and happiness from your team.
Lesson 3: How happiness spreads through a team - and what the invisible rules shaping your culture actually are.
Lesson 4: How to create the conditions that make your team genuinely curious rather than just going through the motions.
Lesson 5: How to identify and eliminate the specific things in your team's daily work that destroy focus and flow.
Lesson 6: How to design shared experiences where your whole team reaches a state of deep, collective focus.
Lesson 7: How to build regular skill development into your team's routine rather than treating it as a special event.
Lesson 8: How the quality of human connection in a team shapes performance, resilience, and long-term wellbeing.
Lesson 9: How to tackle the modern habits - like phone use and constant availability - that silently erode real connection.
Lesson 10: How to facilitate a full-day session with your team that generates genuine commitment to change.
Lesson 11: How to create team agreements that actually shape daily behaviour - not just rules that fade after a week.
Lesson 12: How to build a sustainable rhythm of wellbeing practices that keeps improving rather than reverting to old habits.
Course three
Leading Change and Transformation
5 modules · 13 lessons and a capstone · Change that holds

After this you lead the internal change that makes a people-first culture real, not just a value on the wall.

Lesson 1: Why logical arguments rarely convince people to change - and what actually determines whether they resist or embrace it.
Lesson 2: The five automatic filters people apply when deciding whether to accept change - and how to design for them.
Lesson 3: How to map all the forces pulling your team toward change and all the forces pushing them away from it.
Lesson 4: How to understand what your team members are truly trying to get from their work - beneath the surface.
Lesson 5: How to communicate change in a way that sparks imagination rather than triggering defensiveness.
Lesson 6: How to connect the change you're leading to what your team genuinely cares about.
Lesson 7: How to design the environment around a decision so that the right choice becomes the easy choice.
Lesson 8: How to intervene at the specific moments when people are most open to changing their behaviour.
Lesson 9: How to make new behaviours stick in a team so they survive pressure, distraction, and tight deadlines.
Lesson 10: How to read resistance as useful information - and turn it into better decisions rather than wasted energy.
Lesson 11: A toolkit of proven psychological principles that leaders can use to make change more likely to succeed.
Lesson 12: How to build a rhythm of learning and adjustment that keeps change moving rather than stalling after launch.
Lesson 13: How to shift your identity from someone who manages change to someone who designs it deliberately.
Capstone: Design a complete change strategy for a real challenge in your organisation - with personal instructor feedback.

Who this is for

Does this sound familiar?

Built for HR leaders People & Culture Employer branding Change managers Team leads L&D professionals

You watch high performers leave and the exit interviews are not telling you the real reason.

Your wellbeing initiative had strong attendance in month one and a quiet drop-off by month three.

You are responsible for employer branding and you are not sure it reflects what working there actually feels like.

You lead a culture change programme and you are not sure it is changing anything below the surface.

You want a systematic approach to people, not a collection of one-off interventions.

You need to show your board what works, and right now you mostly measure what is easy to track.

FAQ

Frequently asked questions

For HR and people leaders, for anyone responsible for employer branding, culture, wellbeing or change, and for team leads and L&D professionals who want a systematic approach rather than separate initiatives. No prior knowledge of behavioural science is needed.

The order is deliberate: The Behavioural Advantage in Talent Management first, then Team Wellbeing and Employee Happiness, then Leading Change and Transformation. You attract the right people, you design the context in which they perform, and you lead the change that makes it structural. You get access to all three straight away, so you can deviate if your own challenge calls for it.

36 video lessons across 13 modules, in short pieces, plus the Learn-Do-Improve exercises you apply to your own challenge. You set your own pace and you keep lifetime access, so you can come back whenever the topic becomes urgent again.
